Starting situation
Mid-sized estate agency with active listings on three portals plus its own website. Five agents, each managing their leads in their own email and phone.
The problem
Each portal notified a different inbox. The same prospect asking about two properties became two unconnected leads. Agents replied according to workload — sometimes in minutes, sometimes never — and no manager could see the full pipeline.
The diagnosis
We sampled a month of leads: 22% had received no reply at all and 14% were duplicates being handled by two agents at once. The agency didn't have an acquisition problem — it had a systems problem.
The implementation
The result
In two months, viewings booked per lead rose 25% and viewing no-shows halved. For the first time, management could see which portal brought real buyers — and redistribute budget accordingly.
Representative, anonymised case based on a typical project in this sector.
The pattern
The leak was never in acquisition.
As in most cases, the company didn't need more leads: it needed to stop losing the ones it already had. That's the diagnosis an audit answers in days.
